The inner image that is already shaping you before you open the tool.

Before anyone uses AI for the first time, they already have an opinion about it. That opinion did not form during the first workshop and will not disappear with a good presentation. It sits deeper than that. What Dr. Gerald Hüther describes about inner images explains why so many AI implementations do not fail because of the technology.

In a workshop I once asked: what do you see in your mind when the word AI comes up?

The answers came quickly, and they were more revealing than any survey. One person said: a machine that takes my job. Another: finally less routine work. A third: I don't know if I'll be able to keep up. All three worked at the same company. All three had attended the same AI workshop. And yet all three were sitting in that room with a completely different inner image.

At first glance, that sounds like a question of personal attitude. It is not.

What inner images are and why they drive so much

Dr. Gerald Hüther describes inner images as neural activation patterns that have formed from experiences which were significant both cognitively and emotionally at the same time. They are not conscious beliefs that can simply be reconsidered. They run in the background, directing attention, shaping what a person perceives, how they react and what they consider possible at all. The more emotionally anchored an experience was, the deeper the image that emerged from it.

If someone has experienced throughout their career that new technologies almost always meant job cuts, they bring that image with them into the first AI workshop. They may participate actively, may even appear interested. But the old pattern is running. And it filters everything they hear through that single lens.

The brain, Hüther writes, does not store problems. It stores solutions. More precisely: it stores what once worked as a solution, even when the situation has long since become something entirely different. Someone learned to go quiet under pressure because silence was once safe. Someone else learned to deliver immediately because speed brought recognition. These patterns are not weaknesses. They were once intelligent responses. Under AI pressure, they are reactivated precisely as they were, long before anyone has consciously decided how they want to react.

What this means for AI implementations

Many AI implementations do not fail because of the tool. They fail because of inner images that no one has ever examined. A presentation on AI's potential does not change the inner image of someone who is afraid. Information alone is not enough for that. What transforms inner images are new experiences, experiences that are emotionally significant enough to be encoded differently from the old pattern. And conversations that genuinely listen can initiate that process, because they make possible something that is missing from most AI workshops: the space to say out loud what is actually there.

What I have learned in my work with leaders: it is not enough to give people new tools. What comes first is the question of which old images they are bringing with them. Not to correct those images, but to understand what is truly needed for something to be able to change. That question is not a therapeutic exercise. It is a leadership task.
