Those who ask questions lead. Those who stay silent administrate.

Under AI pressure, communication in many teams becomes more formal, more cautious, more hollow. What matters stays unsaid. What distinguishes genuine listening from strategic silence, and why the ability to ask questions becomes, under pressure, the rarest leadership competency of all.

I am sitting in a meeting. The room is full, the agenda is long, everyone has come prepared. And yet something happens that I find hard to put into words: a great deal is said, but no one asks a real question. Everyone defends their position, explains their point of view, signals competence. Listening exists as a pause between one's own contributions.

This is not an isolated case. It is a pattern I observe almost everywhere in organisations under pressure, and it becomes significantly more pronounced under AI pressure.

What happens to communication under pressure

When people feel insecure, their communication behaviour shifts in a way that is barely visible from the outside. They do not necessarily become louder or more aggressive. Often they become more formal. More cautious. Sentences grow smoother, statements more general, the real thoughts stay in the background. What is said is correct. What is meant remains unspoken.

The O.O.C.B. communication model, which I developed from my work with teams and leaders, does not begin with speaking. It begins with observing and listening, because both are the prerequisite for everything else. Conscious observation means perceiving what is actually present in the room, including what is not being said. Reading signals before reacting. And active listening does not mean politely waiting until it is one's own turn to speak. It means listening in order to understand, with genuine interest in discovering what the other person means, not just what they say.

Why this becomes so difficult under AI pressure

AI implementations generate a very specific dynamic in organisations: pace increases, comparability increases, the fear of not knowing increases. In this climate, asking a question becomes riskier than giving an answer. Whoever asks shows a gap. Whoever answers shows competence, at least on the surface. The result is a collective shift from genuine exchange to strategic self-presentation. Meetings fill up, real contact becomes rarer.

I have seen leaders take the floor thirty times in a one-hour meeting without asking a single genuine question. And I have seen how one sincere question, asked at the right moment with real curiosity behind it, changed the atmosphere in a room. Because it signalled: I am here as a person, not as a function. I am listening not to evaluate, but to understand.

What this has to do with leadership

Leading under pressure very often means: holding the fact that one does not know everything. Asking a question, even when there is a fear of showing uncertainty. Pausing before reacting. That sounds simple and is in practice the most difficult thing I know. Whoever leads in an environment that places speed above depth has to actively swim against the current if they want to maintain genuine contact with their team. And maintaining genuine contact is not a soft leadership task. It is the condition for a team remaining capable of learning under pressure at all.
